Why cryptograms can be cracked
A substitution cipher hides the letters but not their habits. In English, E makes up about 12.7% of letters and T about 9.1% (figures from Robert Lewand’s Cryptological Mathematics). Swap every letter and the most common code letter is still very likely E. Arab scholar al-Kindi described this “frequency analysis” in the 9th century.

Short messages break the pattern; that is why short cryptograms are harder, and why revealing a letter or two helps so much. Real solvers combine frequency with word shapes like THE, AND and ’S.

What is a cryptogram?
A cryptogram is a short text, usually a quotation, where every letter has been swapped for another letter. The same letter always swaps to the same substitute, and the solver works out the code to reveal the message.
Can a letter stand for itself?
No. Like newspaper cryptograms, the key is a "derangement": every letter is replaced by a different one.
How do I make it easier?
Reveal a few letters. The maker can pre-fill the 1 to 5 most common letters in your text. Longer messages are also easier, because letter patterns become clearer.
How do people solve cryptograms?
By letter frequency and word patterns. E, T and A are the most common letters in English; a lone letter is almost always A or I; a three-letter word that appears often is probably THE or AND; an apostrophe followed by one letter is usually S or T.
